One thing decides whether any of these numbers apply to you: there are two kinds of CSM, and they are paid completely differently. A retention-and-adoption CSM is paid mostly base plus a soft bonus. The Two Kinds of CSM, and Why It Breaks Every Benchmark


Before any number means anything, you have to know which CSM you are looking at. The title covers two structurally different jobs.


1. The retention / adoption CSM. This person owns product adoption, onboarding, customer health, and gross retention. The bonus is soft, tied to CSAT, NPS, health scores, or team-level GRR, and usually caps around 10 to 20% of base. Comp runs 85/15 to 90/10. This is the more common flavour in Canada, especially outside pure B2B SaaS.


2. The revenue-carrying (commercial) CSM. This person owns a renewal number and an expansion or upsell quota. The variable is real, tied to net revenue retention (NRR) and upsell ARR, and the pay mix moves toward 70/30 or even 60/40. Functionally, this is an Account Manager wearing a CS title.

The practical implication: when a recruiter says "the OTE is CA$125K," your first question is what is the base? An 85/15 CSM at CA$125K has CA$106K guaranteed. A 65/35 CSM at CA$125K has CA$81K guaranteed and CA$44K riding on a quota. Dollar for dollar, those are not the same offer.



What a CSM's Compensation Is Actually Made Of


CSM comp has up to four parts, weighted very differently from a sales role:


  • Base salary is the fixed, guaranteed portion and by far the largest share of CSM comp, typically 80 to 90% of the total.

  • Bonus or variable runs 10 to 20% of base for retention CSMs (soft, often discretionary or health-metric-based) and 25 to 40% for revenue-carrying CSMs (tied to renewals, NRR, and expansion ARR).

  • Equity is common at venture-backed startups, where a smaller cash bonus is offset by stock options. The earlier the stage, the more weight equity carries.

  • Accelerators exist only on commercial CSM plans, and typically kick in once retention or expansion targets clear 100%.


So when a CSM and an Account Executive both quote "CA$120,000," they mean very different things. The AE's number is conditional on quota and may land at 70 to 90% of stated OTE in a real year. The CSM's number is mostly guaranteed base. That security is the CSM trade-off: lower ceiling, much higher floor.

3. What is the current GRR and NRR of the book I would inherit?


If gross retention is below 85%, you are inheriting a churn problem, and your year-one variable is at risk regardless of your own performance.


4. If there is a quota, what percentage of the team hit it last year?
